Most advice on getting agency clients is written for American agencies selling to American businesses. It tells you to run LinkedIn ads, send cold emails in sequences and book discovery calls on Calendly. Some of that works in India. A lot of it doesn't, because Indian small businesses buy differently: through someone they trust, often over WhatsApp, frequently after meeting you in person.
We've built an agency past 63 brands, and nearly every one of them came through a short list of channels. We've written before about landing your first three clients. This post is for the next stage, when you have a few retainers and need a pipeline that doesn't depend on luck.
Which channels actually bring clients to Indian agencies?
Here's our ranking, with what each one really costs. "Cost" includes your time, which is what most agency owners underprice.

This isn't just our experience. In SparkToro's 2024 State of Digital Agencies survey of more than 600 agencies worldwide, 66% named referrals from existing and past clients as their top source of new business, and another 15% named referrals from partner companies. It's a global survey, not an Indian one, but anyone who has run an agency here will recognise the pattern. In India, if anything, word of mouth matters more.
How do you get more referrals without begging?
Referrals come from two things: clients who are genuinely happy, and a moment when you ask. Most agencies have the first and skip the second.
- Ask at a high point. The best time is right after a result the client can see: a Reel that brought in walk-ins, a launch that sold out, a month where enquiries jumped. Not at renewal, when the conversation is about money.
- Ask for a specific person. "Do you know anyone who needs social media?" gets a polite no. "Do you know another clinic owner in Dehradun who's struggling with Instagram?" gets a name.
- Make it easy to forward. Send a three-line WhatsApp message about what you do and for whom. The client forwards it as is. Nobody writes an introduction from scratch.
- Thank them properly. A discount on next month's retainer, or a gift, when the referral signs. Tell the client in advance so there's no awkwardness.
The quiet referral killer is looking disorganised. A client won't recommend an agency that misses posting dates, loses feedback in WhatsApp threads and sends invoices late, even if the creative is good. Which partners send the best referrals?
Look for businesses that meet your ideal client just before or after they need social media, but don't sell it themselves:
- Website developers and designers. Every new website launch needs social media, and most small web studios don't want to do it.
- Chartered accountants. They know which clients are growing, and business owners trust them. A CA who sees a client registering a new brand is a warm lead source.
- Photographers and videographers. They shoot for brands that then ask, "who will post all this?"
- Printers, packaging and signage vendors. They serve new shops and restaurants in the month before opening.
Refer work back to them. A partnership where you only receive leads doesn't last. If you pay referral fees, put the terms in writing, and tell the client about the arrangement. It's the honest way, and it avoids a bad surprise later.
Does posting your own content actually bring clients?
Yes, but slowly, and only if it's specific. "5 tips for Instagram growth" brings you followers who are other marketers. A post such as "How a bakery got more walk-ins from one Reel", written about a real client with their permission, brings you bakery owners. Content brings clients when it is about their business, not about marketing.
That's why niching down helps with finding clients, not just pricing. When all your case studies are about clinics, every clinic owner who sees one thinks, "they understand my business." Don't neglect your own Google Business Profile either. "Social media agency near me" and "digital marketing agency in [city]" are searches with real buying intent. A profile with recent photos, a clear list of services and honest reviews from clients costs nothing and brings local enquiries. The same thinking applies to city pages: an agency in Lucknow or Indore competes with far fewer serious players than one in Mumbai.
Is cold outreach worth it in India?
It works if it's targeted and useful, and backfires if it's spam. Never mass-message business owners on WhatsApp. It's unwelcome, and WhatsApp restricts accounts that get reported. Instead:
- Pick ten businesses a week in your niche and city whose social media is clearly underperforming but whose business is clearly doing well: busy on Google reviews, poor on Instagram.
- Make a short audit: three specific things you'd fix, with screenshots. Not a 20-page PDF. A two-minute screen recording works well.
- Send it through a channel they've made public for business, such as email, a LinkedIn message or their business contact form, or walk in if they're local.
- Follow up once. If there's no reply, move on.
Expect a low hit rate. The audit's real value is that it forces you to find specific problems, and specific problems are what make a business owner reply.
What about paid ads and freelance marketplaces?
Running ads for your own agency looks like the obvious move. After all, you sell ads. In practice, "social media management" ads attract a flood of enquiries from people comparing prices across five agencies, and the cheapest one wins. You spend your time on sales calls that go nowhere. Ads work better once you have a sharp niche offer and a case study to put in the ad, not as a first channel.
Freelance marketplaces are useful for a few early projects and testimonials, but they compete on price by design, and the clients belong to the platform. Use them to learn, not to build an agency.
How do you turn leads into signed clients?
A pipeline is wasted if the closing process is sloppy. Three things matter most:
- Reply the same day. An Indian business owner who enquires with three agencies usually signs with the one that responded first and seemed organised.

Then put it in writing with a proper retainer agreement, and run a tight onboarding. The first month decides whether this client becomes your next source of referrals.
